A vendor certification is awarded to a person. A partner tier is awarded to a company. The company’s status often depends on how many certified people it employs, and when one of them leaves, the credential goes with them. The firm is left with a requirement it no longer meets and a renewal date it may not have noticed was now at risk.

This is a quiet risk, because nothing alerts anyone. HR processes a resignation, IT removes accounts, and the vendor program is not on either checklist.

## Where the exposure comes from

- **Concentration.** A tier requirement met by one or two people rests on those people.
- **Overlap.** The same engineer may carry credentials for several vendors, so one departure affects several programs at once.
- **Timing.** The loss shows up at the next assessment, which could be months later.
- **Replacement lead time.** Training and exam preparation for a replacement take weeks or months.

## A way to size the risk

For each tier requirement that depends on certifications, count how many people currently satisfy it, and compare that to the minimum.

| **Requirement** | **Needed** | **Held by** | **Margin** | **Risk** |
| --- | --- | --- | --- | --- |
| Vendor A: advanced security certs | 4 | 4 | 0 | **High** |
| Vendor B: cloud architect certs | 2 | 3 | 1 | Moderate |
| Vendor C: technical specialist | 3 | 6 | 3 | Low |

*Illustrative. Margin is the number of people who could leave before the requirement fails. Requirements and counts differ by program and tier.*

A margin of zero means a single departure breaks the requirement. A margin of one means you survive one departure but not two. Zero-margin lines are the ones to plan around first.

## Reduce the risk

1. **Build margin deliberately.** Hold at least one more qualified person than the minimum for any requirement you cannot afford to lose.
2. **Map people to requirements.** Know which departures would hurt which programs before the resignation, not after.
3. **Add the vendor view to offboarding.** When someone gives notice, check what they hold and what it counts toward.
4. **Stagger renewals.** Avoid a pattern where everyone’s credential expires in the same quarter.
5. **Develop successors.** Pair the credential holder with a colleague in preparation for the same exam.
6. **Review the reimbursement policy.** Many firms pay for certifications. Consider whether your policy addresses what happens if the employee leaves soon after.

## A note on reimbursement and retention agreements

Some employers recover training costs if an employee departs within a set period, often called a repayment or stay-or-pay arrangement. The legal rules for these agreements vary by jurisdiction and are the subject of active regulation and litigation in several places. Law-firm analyses report, for example, new limits in California (AB 692, effective January 1, 2026) and in New York. Treat this as a question for employment counsel, not a template to copy. What the finance team can do on its own is to record the cost of each certification so that the real replacement cost is visible.

> **The question to ask in every resignation conversation:** Which vendor requirements does this person help us meet, and what is our margin on each?

## What to do this week

- Build the people-to-requirements map for your three most important vendors.
- Mark every requirement with a margin of zero or one.
- Add a vendor-impact check to your offboarding checklist.

## A practical retention playbook for certified staff

Losing a certified engineer is not entirely preventable and it should not be a surprise. These practices reduce both the odds and the damage.

1. **Make the career path visible.** Engineers who see how certification connects to promotion and pay are more likely to stay and to renew.
2. **Pay for the time, not only the exam.** Study hours away from billable work are the real cost. Budget for them explicitly.
3. **Recognize the achievement.** A visible acknowledgement costs little and matters to people.
4. **Hold stay conversations.** A short, regular check-in on what keeps people and what might push them out catches issues early.
5. **Document what each person’s credentials do for the firm.** People who understand the commercial value of their certification understand why the firm invests.

## What to do the week someone gives notice

| **Step** | **Action** | **Owner** |
| --- | --- | --- |
| 1 | List every credential the person holds and what requirement each satisfies. | Alliance owner |
| 2 | Calculate the margin on each affected requirement. | Alliance owner |
| 3 | Identify possible successors and the study time needed. | Delivery manager |
| 4 | Check dates: next assessments and expiries for affected programs | Alliance owner |
| 5 | Plan knowledge transfer on customer accounts tied to those programs. | Delivery manager |
| 6 | Remove the person’s portal access and reassign administrator rights. | IT or security lead |

## Why this belongs on a leadership agenda

Key-person risk in certification is a commercial exposure, not an HR detail. A tier determines margin, funds, and access to deals. When it depends on a few individuals, the firm’s revenue is tied to their decisions about their careers. Seeing that clearly lets leadership make deliberate choices: hire ahead, train a second person, or accept the risk with open eyes.

## Setting a target margin

There is no universal right margin, but a simple rule helps. For requirements that carry revenue, such as the tier that determines your discount, aim for a margin of at least one, and two where the replacement time is long. For requirements that are nice to have, a margin of zero may be acceptable. Write the rule down so that the discussion is about the rule, not about each case in turn.

## Reporting the numbers

| **Vendor requirement** | **Margin** | **Replacement time** | **Priority** |
| --- | --- | --- | --- |
| Security certifications, Vendor A | 0 | 3–4 months | **Act now** |
| Cloud architects, Vendor B | 1 | 2–3 months | Plan this quarter |
| Specialists, Vendor C | 3 | 1–2 months | Monitor |

*Illustrative. Replacement times depend on your own training pace.*

Present this table at the leadership meeting that already reviews hiring. It connects a human resources decision to a revenue consequence, which is exactly the link that is usually missing.

## Contracts and expectations

Clear expectations are part of the answer. When a firm funds certification, tell people what it expects in return, such as keeping the credential current or sharing knowledge through internal sessions. Have employment counsel review any written term. Expectations that were explained and agreed are rarely a source of conflict. Those that appear for the first time in a resignation conversation usually are.

## Talking about this with the people it affects

Mapping people to requirements can feel uncomfortable, as if staff were being treated as components. Frame it honestly. The map exists so that the firm can plan training, spread opportunities, and avoid putting too much weight on any one person. Engineers often welcome this, because the same record shows who is overloaded, who is ready for the next credential, and where growth is available. Share the map with the people on it, ask for corrections, and use it to start career conversations instead of replacing them.

## A scenario: one resignation, three programs

A senior engineer gives notice. She holds credentials counting toward the security tier of one vendor, the cloud tier of a second, and a specialization with a third. Her manager knew about the first. The other two surface when the partner portfolio is checked on her last day. With the people-to-requirements map, the check happens when notice is given and gives the firm weeks, not hours, to plan a replacement.

## Frequently asked questions

### Do certifications transfer with the company?

Generally a certification stays with the individual. Check each vendor’s program for how it counts credentials for company status.

### Should we require engineers to stay after we fund certification?

That is an employment-law question that varies by place. Ask counsel before drafting any repayment term.

### How do we reduce dependency on individuals?

Build margin above the minimum for critical requirements, stagger renewals, and pair holders with successors.
